Most business transformations fail not because the destination was wrong but because nobody mapped the terrain between here and there. Simon Knight has spent years watching that failure pattern repeat, and Business Rewritten is his most direct answer to the question nobody in the strategy consulting world wants to admit they haven't solved: why do smart people with good frameworks keep getting ambushed by problems they should have seen coming?
The answer, he argues, is that the tools most organizations reach for, strategic planning, Six Sigma, process reengineering, AI-assisted analysis, are designed to detect what is already visible. What they consistently miss are the things that actually drive outcomes: human dynamics, path dependencies, the hidden themes that have been shaping a company's behavior for years without anyone naming them. You can optimize a process that should never have existed. You can implement a technology solution on top of a cultural pattern that will quietly undo it. The Business Rewrite Framework is built specifically to find those patterns before they find you.
What makes the framework genuinely original is the intellectual move at its center. Knight uses story not as a communication device but as an analytical discipline. Every organization is a character in its own narrative, shaped by its backstory, defined by recurring themes, constrained by decisions made in chapters that nobody currently working there remembers. When you analyze a company that way, the things that conventional tools miss become visible almost immediately. The barriers to change are not random. They are the logical consequence of a story the organization has been telling itself for years.
The six author personas Knight introduces, Creator, Change Agent, Problem Solver, Opportunist, Risk Mitigator, and Investigator, give the framework its practical versatility. The same method serves a founder writing the first chapter of a new business and a CEO evaluating an acquisition, because the underlying question is always the same: what is this organization's story, and what does that story make possible or impossible next?
The integration of AI into the framework is handled with exactly the right balance. Knight is clear that AI provides speed; the framework provides structure; and the analyst must remain the author throughout. The moment you become a passive reader of the tool's output, he argues, is the moment it stops working. That warning is the most practically important sentence in the book, and it arrives at exactly the moment when most organizations are tempted to skip it.
For executives, consultants, and anyone responsible for making change happen in complex organizations, this is the overarching framework that makes every other tool more effective.
